Clarify who does what with a RACI chart

End "I thought you were doing that" by making every responsibility clear.

What you need

  • One process or project where work gets missed or duplicated
  • The team involved
  1. Understand the four roles

Each person's role in an activity is marked with one of these letters.

    R Responsible Does the work
A Accountable Owns the result. There is exactly one.
C Consulted Gives input before the work is done
I Informed Told about the outcome afterwards
  2. Build the chart

List activities down the side and people or roles across the top. Then fill it in together, so that disagreements surface now rather than during the work.

    Activity Sales Accounts Owner Technician
    Send quotation R C A C
    Approve discount C I A
    Issue invoice I R,A
    Complete the job I A R
  3. Look for warning signs

Check each row and column: an activity with no A has no owner, and several As create confusion. A person with too many Rs may be overloaded, and too many Cs will slow decisions down.

  4. Agree it and keep it visible

Share the final chart with the team and use it when a new person joins. Review it when the business or team changes, since an out-of-date chart causes confusion of its own.
